How to Sharpen Drill Bits Without Ruining Them

You can sharpen a dull standard twist drill bit if the bit is still straight and structurally sound. The goal is not to grind a new design into the tip: it is to restore two equal cutting lips, keep the chisel edge centered, preserve clearance behind each lip, and avoid excessive heat.

For most DIYers, this is most practical with ordinary high-speed steel (HSS) twist bits. Specialty, carbide-tipped, coated, or unusual-point bits may require a dedicated sharpener or manufacturer-specific method.

First, decide whether the bit is worth sharpening

Inspect the tip under bright light. On a twist bit, the two cutting edges running from the outside diameter toward the center are the cutting lips. The short ridge between them is the chisel edge. A dull bit may show rounded or polished cutting edges, minor wear at the outer corners, or noticeably slower cutting with the correct drilling setup.

Sharpen only a bit that is otherwise serviceable. Replace the bit if it is bent, cracked, badly rust-pitted, missing a substantial part of a cutting edge, or damaged enough that restoring the original geometry would require heavy grinding. Severe heat discoloration near the point is also a reason to be cautious. Discoloration shows that the bit became very hot, but the effect on hardness depends on the bit material and manufacturing process, so do not assume a visibly overheated bit can always be restored to normal performance.

This bench-grinder method is intended for conventional twist bits. Brad-point, spade, auger, Forstner, step, countersink, tile, and carbide-tipped masonry bits use different cutting geometries. Do not grind carbide on a general-purpose wheel unless the abrasive, grinder, and sharpening method are specifically intended for carbide.

For freehand sharpening, use a stable bench grinder fitted with a wheel suitable for tool sharpening and compatible with the grinder’s rated speed. A drill-bit sharpening jig or dedicated sharpener is a more repeatable alternative when you want help controlling point angle and lip symmetry.

Useful items include:

  • a properly guarded bench grinder or compatible drill-bit sharpener;
  • impact-rated safety glasses with side protection;

  • a piece of scrap material that matches the bit’s intended use.

Before grinding, read the grinder manual and inspect the wheel, guards, rests, and mounting. The work rest should be secure and close to the wheel without contacting it. How to sharpen a twist drill bit on a bench grinder

Freehand sharpening takes practice because a small change on one side of the point changes how the bit cuts. Start with a worn, inexpensive HSS twist bit large enough to hold and inspect comfortably rather than practicing on a very small or expensive bit.

1. Copy the existing point geometry

Do not choose a point angle just because a chart says it is common. Many general-purpose twist bits use a 118-degree point, while 135-degree points are also common, especially on bits designed for metal and on some split-point designs. Other geometries exist.

Unless the bit manufacturer or a sharpening fixture instructs you to change the point, preserve the bit’s existing geometry. With the grinder stopped, inspect the point from the end and from the side. The two lips should be mirror images of each other.

2. Set a controlled grip

Hold the shank securely with your dominant hand and support the bit near the tip with the other hand while keeping fingers clear of the wheel. Use the grinder’s tool rest as intended rather than trying to hold the bit unsupported in front of the wheel.

Position one cutting lip so you can reproduce its existing angle. The exact hand position and motion depend on the grinder, bit diameter, and original point style. If you cannot maintain a stable grip and keep your fingers safely away from the wheel, use a jig or dedicated sharpener instead of freehand grinding.

3. Grind one lip with a brief, light pass

Touch the bit lightly to the wheel and remove only a small amount of material. The cutting lip must remain the leading edge, with the surface behind it falling away to provide lip relief or clearance. Without that clearance, the bit may rub instead of cutting even if the edge looks sharp.

Use short passes rather than holding the bit continuously against the wheel. Avoid heavy pressure. The goal is controlled material removal, not rapid reshaping.

4. Alternate between both cutting lips

Rotate the bit 180 degrees and make a comparable pass on the second lip. Alternate sides frequently so one side does not become noticeably shorter than the other.

Lip symmetry matters because a twist bit with unequal cutting lips does not cut concentrically. One lip may do most of the work, the hole may become oversized, and the bit may wander or chatter.

5. Stop and inspect the point often

After a few light passes, stop grinding and examine the tip under good light. Check that:

  • both cutting lips appear equal in length;
  • the chisel edge remains near the center of the bit;
  • both outer cutting corners are intact;
  • each lip has visible clearance behind its cutting edge; and
  • the point still resembles the bit’s original geometry.

A drill-bit gauge can make the comparison easier, especially when restoring several bits. If one lip is longer, remove only a small amount from that side and recheck. Do not try to fix a small asymmetry with one aggressive pass.

6. Control heat

Grinding generates heat quickly at the thin cutting edge. Use light pressure, short contact time, and pauses between passes. Do not keep grinding until the tip glows or shows obvious new heat discoloration.

Avoid testing temperature by touching the freshly ground tip with bare skin. Let the bit cool in a safe location before handling the point closely. 7. Test the bit in the material it is meant to drill

Once the point looks balanced, test the bit in securely clamped scrap material that matches its intended use. Use the drill speed, lubrication, and operating method appropriate for that material and bit.

A sharpened bit should start predictably, cut without abnormal rubbing or chatter, and produce a hole close to the expected size. If the bit still wanders, cuts noticeably off-center, or needs excessive pressure, stop and inspect the lips and relief again. If a known-straight bit still wobbles after correct sharpening and installation, check for a bent bit or a drill chuck problem rather than continuing to grind the point.

Do not assume every drilling problem can be corrected at the grinder. Excessive regrinding can widen the chisel edge, shorten the bit unnecessarily, alter the point angle, and remove coatings from the working end of a coated bit. Keep sharpened bits working longer

A sharp bit still overheats or wears quickly if the drilling setup is wrong. Match the bit to the material, use a suitable speed and feed pressure, clear chips before they pack into deep holes, and use cutting fluid for metal when the bit or material guidance calls for it. Larger drill diameters generally require lower rotational speeds in the same material, but the correct setting depends on bit diameter, material, tool, and bit manufacturer.

Clamp movable workpieces instead of holding them by hand, especially when drilling metal. Use an appropriate starting method for smooth metal so the bit does not skate.
